Seit über 17 Jahren begleite ich Unternehmen im digitalen Umfeld – sowohl in verantwortlichen Rollen innerhalb von Organisationen als auch als Beraterin und Trainerin.

Umfassende E-Commerce Transformation

Optimierung von Systemen und Prozessen

Hintergrund: Der Kunde betreibt einen Web- und App-Shop für Modeartikel in 18 Ländern und stand vor der Herausforderung, die Conversion-Rate zu erhöhen und über 40 organisatorische Hindernisse zu überwinden, die die digitale Transformation verlangsamten oder blockierten.

September 2022 – April 2024

Das Unternehmen hatte mit einer hohen Absprungrate und einer niedrigen Conversion-Rate zu kämpfen, insbesondere in Bezug auf das eingesetzte Marketingbudget sowie diverse Landingpages und Produktdetailseiten. Er sah sich mit zahlreichen internen Herausforderungen konfrontiert, die auf komplexe, historisch gewachsene IT- und Geschäftsstrukturen zurückzuführen waren. Trotz mehrjähriger Bemühungen, sich im E-Commerce-Bereich neu aufzustellen, blieben die gewünschten Erfolge aus. Darüber hinaus gab es unterschiedliche Sichtweisen zwischen Mitarbeitern und Führungskräften hinsichtlich der aktuellen Lage und Gründe der bislang gescheiterten Transformationsversuche.

Eine organisationsübergreifende Analyse, die alle wesentlichen Disziplinen – Produkt, Design, Entwicklung, Marketing, Business und IT – einbezog, identifizierte mehrere Schwachstellen. Produktbezogene Prozesse, Teams und Arbeitsweisen wurden neu aufgebaut oder restrukturiert. Das Portfolio für die gesamte digitale Domäne wurde signifikant angepasst, während klassische, stakeholdergetriebene Projektanforderungen parallel verwaltet wurden. Konkrete Maßnahmen umfassten:

Produktvision mit drei Hauptzielen: Klare Ausrichtung für die digitale Domäne mit Metriken.
Bündelung der IT-Maßnahmen: Konzentration auf zwei wesentliche IT-Initiativen pro Quartal.
Optimierung des Portfolios in Jira: Erhebliche Verbesserung der Transparenz und Nachverfolgung auf Domain-ebene.
Besetzung der Teamspitzen: Sicherstellung und Etablierung interner Expertise in Produkt, Design und Engineering für jedes Team.
Optimierung des Liefermodells: Effizienzsteigerung durch verbesserte team- und bereichsübergreifende Zusammenarbeit.

Reduzierte Durchlaufzeiten: Die Cycle Time (von “To Do” zu “Online”) reduzierte sich über 13 Teams hinweg von 31 auf 17 Tage, in machen Teams sogar auf fünf Tage. Die Lieferzeit konnte, um rund 60% innerhalb von 14 Monaten beschleunigt werden.
Schnellere Funktionslieferzeiten: Große Lieferpakete “Initiativen” konnten von neun auf fünf Monate reduziert werden, was zu einer Beschleunigung, um rund 56% innerhalb von 20 Monaten führte.
Höhere Conversion-Rate: Anstieg um rund 35% innerhalb von fünf Monaten nach Einführung der neuen Landingpages und Optimierung der Produktdetailseiten.

Durch die Optimierung des Betriebsmodells, des Portfoliomanagements, der Teamzusammensetzung, der Prozesse und der Arbeitsweisen konnte die Conversion-Rate und die Durchlaufzeiten signifikant gesteigert werden. Die erfolgreichen Ansätze wurden auf die gesamte Organisation übertragen.

Aufbau einer modernen Produktorganisation

Hintergrund: Der führende Anbieter in der Internet- und Telekommunikationsbranche aus Österreich strebte an, die Effizienz der Produktentwicklung zu steigern und bestehende Engpässe zu beseitigen, um eine schnelle und effektive Bereitstellung neuer Produkte und Dienstleistungen sicherzustellen.

Juni 2022 – Februar 2023

Die bestehende Unternehmensstruktur und Prozesse waren nicht darauf ausgelegt, neue Produkte schnell auf den Markt zu bringen. Das veraltete und fehleranfällige Backend-Verrechnungsmodell führte zu Inkonsistenzen und Umsatzeinbußen. Zudem gab es signifikante Engpässe in den Prozessen und in der Kommunikation zwischen Kundensupport und Entwicklungsteams, die zu Verzögerungen und ineffizienten Problembehebungen führten. Die Einführung einer neuen Corporate Identity, diversen Produkterweiterungen und ein Webseiterelaunch standen ebenfalls an.

Durch die enge Zusammenarbeit mit dem CEO, CTO und anderen Führungskräften wurde eine neue Produktorganisation entwickelt und die Betriebsprozesse optimiert. Konkrete Maßnahmen umfassten:

Neuausrichtung der Produktorganisation: Einführung eines agilen Betriebsmodells und starker Anpassung des Ticketsystems in Jira zur Identifikation und Beseitigung von Engpässen.
Führungskräfte-Kollaboration: Abteilungsübergreifende Zusammenarbeit mit dem CEO, CTO und Experten aus Marketing, E-Commerce und Infrastruktur.
Neuer Produktmanagement-Prozess: Entwicklung eines Priorisierungs- und Steuerungsprozesses für neue Ideen und Initiativen auf Portfolio-Ebene.
Optimierung der Rollen und Teamstrukturen: Coaching und Unterstützung beim Aufbau neuer Teamstrukturen und Prozesse. Einführung klarer, teilweise neuer Rollen, Verantwortlichkeiten und Feedback-Schleifen.
Team Backlog und Portfolio-Optimierung in Jira: Coaching von Scrum Masters, Projektmanagern, Product Ownern, und Product Managern zur Verbesserung des Backlog-Managements und des “Increment Flows”.

Reduzierte Durchlaufzeiten: Verkürzung der Cycle Time im E-Commerce-Team um rund 72%, was die Produktbereitstellung erheblich beschleunigte.
Verbesserte Team-Effizienz: Erhöhung der Effizienz und Zusammenarbeit innerhalb und zwischen den Teams, einschließlich des Kundendienstes, um rund 75%.
Gesteigerte Innovationskraft: Förderung von Innovation durch gezielte Coaching-Maßnahmen und Schulungen, was zu einer Steigerung der Innovationsrate um rund 70% führte.
Optimierte Prozesse: Einführung klarer und effizienter Prozesse zur Verbesserung der Produktentwicklung, was die Prozessqualität um rund 50% erhöhte.

Her focus is on imparting useful knowledge while making the training enjoyable. She really wants to get involved and concentrates on finding the best possible solutions for every problem withing an organization, rather than just teaching theory. This way people can memorize theory easier for the long term as well. It´s very special too that she adjusts her training sessions to each of the groups individually after asking for feedback.
