Optimization of Systems and Processes
Background: The client operates a web and app-based shop for fashion items across 18 countries and faced the challenge of increasing the conversion rate while overcoming more than 40 organizational barriers that were slowing down or blocking digital transformation efforts.
September 2022 – April 2024
The company struggled with a high bounce rate and a low conversion rate, particularly related to its marketing budget, various landing pages, and product detail pages. It faced numerous internal challenges stemming from complex, historically evolved IT and business structures. Despite years of effort to reposition itself in the e-commerce sector, the desired successes remained elusive. Additionally, there were differing perspectives between employees and management regarding the current situation and the reasons behind the previously failed transformation attempts.
A cross-organizational analysis encompassing all key disciplines—product, design, development, marketing, business, and IT—identified multiple weaknesses. Product-related processes, teams, and workflows were restructured or rebuilt. The portfolio for the entire digital domain was significantly adjusted while simultaneously managing traditional, stakeholder-driven project requirements. Specific measures included:
- Product Vision with Three Main Goals: Establish clear digital domain alignment with measurable metrics.
- IT Effort Consolidation: Focusing on two major IT initiatives per quarter.
- Portfolio Optimization in Jira: Substantial improvement in transparency and tracking at the domain level.
- Team Leadership Staffing: Ensuring and establishing internal expertise in product, design, and engineering for each team.
- Delivery Model Optimization: Enhancing efficiency through improved cross-team and cross-department collaboration.
- Reduced Lead Times: The cycle time (from “To Do” to “Online”) was Reduced across 13 teams from 31 to 17 days, and in some teams even to five days. Delivery time was accelerated by approximately 60% within 14 months.
- Faster Feature Delivery Times: Large delivery packages (“initiatives”) were reduced from nine to five months, accelerating around 56% within 20 months.
- Higher Conversion Rate: An increase of approximately 35% was achieved within five months after introducing new landing pages and optimizing product detail pages.
Through the optimization of the operating model, portfolio management, team composition, processes, and workflows, significant improvements were achieved in both conversion rates and lead times. The successful approaches were scaled across the entire organization.
Boosting Efficiency in the Internet and Telecommunications Industry
Establishment of a Modern Product Organization
Background: The leading provider in the internet and telecommunications industry in Austria aimed to enhance the efficiency of product development and eliminate existing bottlenecks to ensure the swift and effective delivery of new products and services.
June 2022 – February 2023
The existing corporate structure and processes were not designed to bring new products to market quickly. The outdated and error-prone backend billing model caused inconsistencies and revenue losses. Additionally, there were significant bottlenecks in processes and communication between customer support and development teams, leading to delays and inefficient problem resolution. The launch of a new corporate identity, various product expansions, and a website relaunch were also on the agenda.
- Reduced Lead Times: Shortened the cycle time in the e-commerce team by approximately 70%, significantly accelerating product delivery.
- Improved Team Efficiency: Increased efficiency and collaboration within and between teams, including customer support, by around 75%.
- Enhanced Innovation Capability: Fostered innovation through targeted coaching and training measures, resulting in a 70% increase in the innovation rate.
